Author Description

赵志宏，现任中国建设银行股份有限公司产品与质量管理部副总经理，中国科学院研究生院MBA导师，2005年出版《银行全面风险管理体系》专著，2009年在京创建国内银行业首间产品创新实验室，曾从事信贷业务、个人银行、风险管理、产品管理、流程再造、客户服务质量管理等领域工作。先后在山东大学和大连理工大学获得应用数学硕士和管理科学与工程博士学位。

Book Abstract

产品工厂的一个作用就是支持这种差异化产品定制的需求。例如，在对客户个性化需求分析的基础上，产品工厂可以针对其对应的每一点功能需求，通过工厂中产品构成要素的重新组装，迅速形成新产品提供给客户。其中，产品的构成要素的重新组装既可以是某几个产品构成参数之间的重新配置，也可以是某些不同产品之间的合理组合。通过这些要素可以将个性化的客户需求最终逐一融入到新设计的产品。
（2）缩短产品从概念到原型设计的耗时。“从概念到原型设计耗时过长”的问题在银行产品创新中由来已久，其产生的原因有很多方面，例如缺乏有效的产品需求分析、产品创新涉及的部门间沟通耗时过长、端到端产品创新流程的管理脱节、人才短缺等。
通过工厂化运作的产品创新方式则可以很好克服以上各种弊端。产品创新流程明确了端到端各环节的职责、任务和边界，并确定了基于产业化运作和模块化的创新体系。它一方面将全流程缩短到需求分析、功能设计、适用评价；另一方面，它通过引入六西格玛精细化设计方法、社会网络分析（SNA）方法、结构方程模型理论（SEM）、图论分析、质量屋（QFD）分析等，可以准确解析客户需求，形成产品功能，大大提高了设计效率。
（3）控制产品研发流程质量与成本。当前大多数的产品研发流程都较为粗放，没有定量的关键指标和标准的评审，缺乏对产品研发成功率和效率的评价体系。
在项目管理中，问题越早发现，解决问题的成本就越低。银行产品工厂结合了六西格玛这套成熟的全面质量管理方法，在产品创新的关键环节设置质量控制点，及时发现并解决问题。这不仅要求产品经理参与到产品创新全过程中，同时还需要引入销售和信息技术人员参与初始分析、设计和评估，多部门协同，保障计划的可实现性。
